The double cost of a stockout

A stockout costs you twice. The visible cost is the missed sale. The invisible cost is bigger: the customer who bought elsewhere may make their second, third, and fourth purchase there too.

The tricky part is that neither cost shows up in your reports. Your analytics show what sold — not what would have sold. That makes stockout damage easy to underestimate and easy to ignore.

Why sold-out demand is invisible

  • Per-variant counts reveal which sizes and colors you consistently under-buy
  • The pace of new subscriptions shows how fast demand accumulates — a proxy for how deep the next order should be

From waiting list to purchase order

  1. Check waiting list sizes before every reorder, next to your sales history.
  2. Treat subscribers as near-certain sales, and add a margin for the demand that never subscribed.
  3. When budget is limited, restock the variants with the longest lists first.
  4. After the restock, compare notifications sent against actual sales to calibrate the next round.

Metrics worth tracking

  • Subscriptions per product and per variant — your demand ranking
  • Waiting time between subscription and restock — long waits mean cooled-down demand
  • Delivery status of notifications — “sent” means little if the email bounced
